What a GEO agency is, in one paragraph

A GEO agency, or generative engine optimization agency, gets a business cited and recommended inside AI-generated answers, from ChatGPT, Perplexity, Gemini, Google's AI Overviews and AI Mode, and Microsoft Copilot, when a buyer asks which option in a category is best. It is a distinct discipline from traditional SEO. SEO earns a ranked link a person still has to click; a GEO agency earns a mention inside the answer itself, where the engine names roughly two to seven sources. How GEO agency pricing is structured in 2026

GEO agencies price their work in one of two shapes. The first is a fixed project: a one-time audit and build. The second is a monthly retainer. The retainer is the more honest structure for GEO, because staying cited is continuing work as engines change how they select and rank sources. Three variables drive where a given engagement lands: the scope of the site, the number of locations or markets, and how much genuine off-page authority work is included, which is the most labor-intensive and the most predictive of results.

What actually predicts an AI citation

The most useful thing this report can do is separate the signals that move AI citations from the ones that are theater. The evidence in 2026 is consistent across independent studies.

Ranking is necessary, not sufficient

Only 38% of AI Overview citations now come from pages ranked in Google's top 10, down from 76% the prior year, per Ahrefs. You generally have to be in the index to be eligible for citation, but being eligible is no longer the same as being cited. That gap is precisely the work a GEO agency does.

The Authority Ladder: what correlates with getting cited

Wellows research measured the correlation between individual signals and AI visibility. The order is instructive because it is not the order most agencies sell.

Answer-first structure and original data

Two levers a GEO agency controls directly show up clearly in the data. First, front-loading: 55% of cited AI Overview snippets appear in the first 30% of a page's content, and answers placed in the first 150 to 200 words have a materially higher retrieval probability (Synthesis of Authority paper, 2026). Second, original data: sites that publish original numerical data wrapped in Dataset JSON-LD see up to a 43% boost in AI visibility (SearchX, 2026). E-E-A-T has become close to a gatekeeper, with 96% of AI Overview citations coming from sources with strong E-E-A-T signals in one 2,400-citation analysis (Wellows).

The distribution problem: AI surfaces do not overlap

A single site optimized for classic rankings is not automatically visible everywhere AI answers appear. The Ahrefs 2026 study found Google's AI Mode and AI Overviews cite the same URLs only 13% of the time, with top-3 citation overlap at 16%. Victorious SEO found 77% of cited domains appear in only one of the two surfaces. Across engines, ChatGPT drives 87.4% of measured AI referral traffic (Conductor 2026 AEO/GEO Benchmarks, based on 13,770 domains and 21.9 million searches), with Perplexity, Google's AI surfaces, Claude, and Gemini making up the remainder. The practical implication for buyers: ask a GEO agency which engines and surfaces they measure, because winning one does not mean winning the others.
